Drowning in Data? You Might Be Asking the Wrong Question

Dashboards. Charts. Heatmaps. KPIs. Everywhere you look, the numbers are flowing – and yet you still don’t know what’s going on. Welcome to the modern data trap: when you collect everything but can’t see what really matters.  It’s not that the data is wrong.  It’s that the questions came after the data.  That’s the part we need to rethink.

Here’s what we mean – most teams pull whatever data they have and then ask:
👉 “What’s interesting here?”
👉 “What story does this tell?”
👉 “What can we highlight in this week’s report?”

Sometimes that works if the signal is loud and obvious. But this approach can create noise. Teams end up sifting through metrics, debating what things mean, building dashboards to track everything.

The result?
🚨 Decision fatigue
📉 Diluted focus
⏳ Slower progress

It’s not just a feeling.  Research shows that “overchoice” leads to reduced decision quality. And, according to Deloitte, CFOs have reported that data overload actually delayed key decisions causing them to lose ground or fall significantly behind.

A better way is to start with the questions.

“What do we need to know to move forward?”
“What would tell us this initiative is working?”
“What does good look like and how do we know we’re getting there?”

When you start with the question, the signal is easier to find and to act on. You pull the right data from your systems, align on what each metric is really measuring, and build focused dashboards with purpose.

🎯 This applies across strategy, OKRs, and everyday decisions.

A common mistake we see with OKRs – Teams shape objectives to fit easy-to-get data that doesn’t measure success.  Teams should write goals and then ask, “What do we need to measure success?” and “What data can we use to measure this?”

And it’s not just an OKR problem. The same applies to digital initiatives, AI pilots, and operational reviews. Without clarity on your question, and the right data to answer it, you end up reporting a lot but learning very little.

This isn’t about ignoring data, it’s about making it useful. It’s about surfacing what matters, tuning out the noise, and ensuring your metrics serve your goals… not the other way around.

End result?  better questions, focused data, and sharper faster decisions
